Bayo runs three supermarkets in Lagos, and his POS terminals keep failing at the worst possible time, usually on a Saturday afternoon with a queue out the door.
Two years ago he’d have Googled “best POS system Nigeria”, scrolled a page of blue links and opened three or four websites. This time he opens ChatGPT and types the same thing. He gets back one short paragraph naming two providers, with a confident recommendation.
He never sees a results page or visits a single homepage. The shortlist is decided before anyone gets a click.
If you sell POS systems and you weren’t in that paragraph, you weren’t in the race.
This has already happened. Studies of Google’s AI Mode put sessions that end without a website click at around 93% (Semrush). Pew Research found that when Google shows an AI Overview, people clicked a traditional result in only 8% of visits, against 15% when no summary appeared.
The click you used to compete for is increasingly the click that never happens.
Most Nigerian businesses still treat this as an abstract worry for “big tech companies”. I think that’s exactly the mistake. The window to build visibility inside AI answers is open right now, it’s organic, and it looks a lot like SEO in 2004. There’s no ad inventory yet, and the brands that move early own the answer before competitors can buy their way in. That window will close.
Around 93% of Google AI Mode sessions end with no click to any website. When an AI Overview appears, people click a traditional result about 8% of the time.
“AI Search” Is Several Different Shops
The most expensive misunderstanding I see is treating AI search as one thing, as though getting into ChatGPT, getting into Google’s AI and getting into Perplexity were the same job. They behave more like separate platforms with separate rulebooks.
The divergence comes from how each engine sources its information.
| Engine | How it works | What it favours |
|---|---|---|
| ChatGPT | A hybrid of training data and selective web retrieval, leaning heavily on established, encyclopedic sources. | Wikipedia (cited in a large share of its answers), Reddit, and tier-one media like Forbes and Business Insider. It rewards brand authority built over time. |
| Perplexity | Runs a live web search for every query, with no knowledge cutoff, then reads candidate pages and writes an answer with numbered citations. | Freshness (content under 30 days old is cited at far higher rates), structured Q&A pages, visible statistics and community discussion. Reddit is one of its largest sources. |
| Claude | Answers from model knowledge and runs live web searches when a question needs current information, reading pages and citing the sources it drew from. | Clear, well-structured pages an answer can be lifted from, specific claims over vague ones, and authoritative original sources over thin aggregators. |
| Google AI Overviews | Built on Google’s existing index and ranking systems, enriched with AI, as confirmed in Google’s own May 2026 guidance. | YouTube and multi-modal content, structured data, strong E-E-A-T signals and answer-ready formatting. It’s still connected to classic SEO, but SEO alone no longer guarantees it. |
Optimising for “AI search” as one category is like running the identical campaign on LinkedIn and TikTok and expecting both to work. You’d get a polite yawn on one and a confused scroll on the other.
Ranking First on Google Won’t Get You Into the Answer
This is the finding that unsettles most business owners we show it to. In mid-2025, roughly 76% of Google AI Overview citations came from the top-10 organic results, so ranking well more or less carried you into the AI answer. By March 2026, Ahrefs’ own follow-up had it at 38%, and BrightEdge puts it nearer 17%.
In The Hitchhiker’s Guide to the Galaxy, the Guide outsells the more accurate Encyclopedia Galactica because it’s cheaper and has “Don’t Panic” on the cover. AI assistants are your customers’ new Guide. Accuracy isn’t what made them popular, and they’re writing an entry about you either way.
In practice, a page can rank third for a keyword and never once be cited in the AI Overview sitting above it, because it lacks the structure the AI needs to lift out an answer. And Ahrefs found that around 80% of URLs cited by AI assistants such as ChatGPT, Gemini, Copilot and Perplexity don’t rank anywhere in Google for the original query.
Strong Google and Bing rankings are still the foundation the AI engines’ “grounding” step needs to find you at all. So keep the SEO foundation (technical health, crawlability and Core Web Vitals), and build AI-citation readiness on top. Ranking is still necessary, and it’s no longer enough.
What Earns a Citation
The tactics are known and tested, and unlike a lot of marketing advice, they’re backed by controlled research instead of gut feeling. The Princeton team that coined “Generative Engine Optimization” showed that adding quotations, statistics and citations to content can improve visibility in AI-generated answers by up to 40%.
In practice, it comes down to five habits.
1. Answer the Question in the First 50 Words
AI engines extract answers. They skim essays the way a student skims a set book the night before the exam. Lead every important page with a direct answer of roughly 50 words that states it plainly, and elaborate afterwards. “The best time to send marketing emails in Nigeria is mid-morning on weekdays” gets extracted. A clever heading like “Timing, the eternal question” gets skipped.
2. Structure Pages for Extraction
Use question-based headings that mirror how buyers actually ask. Break content into self-contained sections a machine can lift whole, and add FAQ blocks. Use tables and numbered lists, because Google’s AI readily pulls structured formats into answers. Every section should stand on its own well enough to be quoted without the rest of the page.
3. Put Verifiable Facts and Named Sources on the Page
Statistics with sources, proprietary data and named experts with credentials are among the highest-value changes the Princeton research identified. AI engines tend to trust content that itself cites trustworthy sources, much like you trust the friend who shows you the receipt.
4. Keep It Fresh, and Date It
This matters most for Perplexity, which searches the live web for every query and favours recent pages, but properly updated pages get cited more across every engine. Year signals help when they’re real. A “2026” in the title of a page that was actually updated earns its place, while one stuck on a stale page fools nobody for long. A properly updated post beats a six-month-old one on the same topic almost every time.
5. Show Up Where the Engines Already Look
This is the one most businesses miss. Brands are cited far more often through third-party sources, like review sites, forums, news and communities, than through their own websites. Reddit, YouTube and industry publications are the raw material the engines build answers from. For a Nigerian business, that means credible presence where your category is actually discussed, plus the review and directory profiles AI systems treat as corroboration.
The Nigerian Angle Most Global Advice Skips
Almost every “AI visibility” guide is written for US or European markets. Two things change for a Nigerian business.
First, competition for citations in Nigerian categories is far thinner. Most of your competitors haven’t heard of any of this, so the early-mover advantage is bigger here than in crowded Western markets.
Second, your third-party presence has to be locally real. That means Nigerian directories, Nigerian review platforms, Nigerian publications, and the communities where your actual buyers gather. A brand that’s strong globally but invisible in Nigerian sources will still lose the Nigerian AI answer.
Go and Look at the Shelf
Do this two-minute exercise before you finish reading. Open ChatGPT and Perplexity and ask each one the question your best customer would ask, “What’s the best [your category] in [your city]?” Then ask, “Compare [your brand] vs [your main competitor].”
Note what comes back. Check whether you’re named, whether the description is accurate, and whether your competitor is there while you aren’t. Most business owners have never done this once, which means they’ve never seen the shelf their buyers now shop from.
What you can do is build the trajectory deliberately. Fix the measurement so you can see where you stand, restructure your highest-value pages for extraction, build the third-party presence the engines cite, and track how it moves for you and your competitors month by month. It’s an ongoing programme, and in 2026 it has a rare advantage. Most of your competitors aren’t running it yet.
Ask ChatGPT About Yourself Tonight
Bayo bought from one of the two providers ChatGPT named. The others never found out there had been a race.
If you’d rather not find out the same way, start with the basics. The free 2-minute diagnostic shows which of your four walls is weakest, and invisibility in AI answers usually shows up in Attract.
P.S. For businesses spending ₦1M or more a month, the free Leak Check adds a 30-minute call covering three places money is leaking. It’s run by humans, in case you were wondering.
Bayo’s story is illustrative. Each figure links to its source where it appears. Sources checked October 2026. AI search moves fast, and specific percentages shift as engines update. The direction of travel, with discovery moving into AI answers, is consistent across every credible source.
This article covers one part of a bigger system. Our guide to digital marketing in Nigeria shows how the four walls fit together, and the order to build them in.
